Framework

MOSAIC

MOSAIC is a change framework built for the AI era, structured as one gate followed by four movements that run as a single continuous system, and designed to answer one question that existing methods do not ask, which is whether an organisation can carry the transformation it has committed to at the pace the date requires.

This page sets out the acronym, the movements, the deliverables each one produces, the AI diagnostics that support them, and what the people inside the organisation are actually feeling at each stage. Every movement has its own page, reachable from the diagram below.

I want to know the real reason behind this change.

My manager is actually guiding me.

This finally makes sense.

We are evolving every day.

Thinking

What is really changing?

Do we have the culture for this?

What behaviours will help or hinder this?

I can learn this.

My manager is helping me.

I know the behaviours expected of me.

Now I see how everything connects.

This is the future way of working.

I understand how value moves through the organisation.

We are actually doing this.

This feels like our new normal.

We are improving the system as we use it.

Doing

Seeking clarity

Listening to leadership

Surfacing real reactions

Naming cultural truths

Practising new behaviours

Building future skills

Practising micro behaviours daily

Mapping workflows

Understanding decision flows

The journeyWhat the organisation is actually feeling at each movement.
Uncertainty dipEmotional low point. Uncertainty and curiosity coexist.
Growing confidenceActivation peak. Managers become multipliers.
AlignmentClarity moment. The system becomes visible.
Transformation embeddedIdentity shift complete.

The cycle continues. Loop feeds directly back into Fuse.

All seventeen diagnostics are built. Each has a guide, a prompt, a worked example and sample data. Diagnostics marked built, not yet run have never been run against one of the twenty five programmes, because they need manager level signal or closed case records that no public audit publishes. Built and run are different claims and are recorded separately.

Why MOSAIC exists

Five gaps. One methodology to close them.

Every established change framework leaves the same five gaps open. MOSAIC was built around closing them rather than adding another set of steps.

01
The gapAll frameworks enter too late
How MOSAIC closes itMOSAIC enters before the commitment is irreversible. 20 of the 25 never counted the load already being carried.
02
The gapOD and Change are always separated
How MOSAIC closes itMOSAIC treats technology, OD and culture as one cascade, under one plan. In 18 of the 25 the culture gap was a risk entry, never located.
03
The gapMiddle managers are equipped, not activated
How MOSAIC closes itThe Manager Influence Accelerator is dedicated entirely to managers. 12 of the 25 informed them and stopped.
04
The gapSubcultures are assumed away
How MOSAIC closes itMOSAIC starts with a subculture map, so groups get different approaches. Only 1 of the 25 named its culture gap as a specific practice.
05
The gapEmbedding closes too early
How MOSAIC closes itThe Continuous Momentum Loop measures adoption at 3, 6 and 12 months. In 21 of the 25, adoption was defined after go live or never at all.

Every figure above is Sense Shift's own read of the twenty five, from the public record. The gaps are named from that base, not borrowed from a benchmark.

An honest assessment

Where MOSAIC wins, and where it will not.

A framework that claims to beat everything beats nothing. Here is where MOSAIC is the right choice, and where you should use something else, or use both.

Where MOSAIC closes the gap

  • Unifies OD and cultureOne discipline, one governance, one plan. The gap the established firms leave open.
  • Self deployable in houseA toolkit owned internally, rather than locked inside a consultancy engagement. Sustainment is the one stage Sense Shift delivers itself, and it is contracted separately.
  • Activates middle managersA dedicated Manager Influence Accelerator. The layer every framework names and none operationalises.
  • Maps subculturesFour to eight distinct subcultures get tailored approaches, not one plan applied to all.
  • Built for the future of workAI and future of work considerations at every movement. The legacy models predate both entirely.

Where it will not. Pair instead.

  • Financial value at riskWhere a decision turns on sector cost benchmarks rather than on carrying capacity, pair MOSAIC with a firm that holds that data. Value leakage itself is ours: it is what the Sustainment Engagement measures.
  • Boardroom brand authorityA McKinsey logo de-risks a CFO decision in a way a new framework cannot yet match.
  • Decades of proofADKAR and Kotter have a deep case base. MOSAIC's evidence is still being built, by this work.
  • Pure individual adoptionADKAR carries no framework overhead for a single change, and that simplicity is real.

The honest position

Other frameworks manage the change you can see. MOSAIC manages the organisational and cultural disruption nobody is measuring, where most of the disruption actually lives.

The instrument

Seventeen tools built, seven stages.

What runs at each stage, what the client receives, and whether Sense Shift reads it, licenses it or implements it. Seventeen tools are built, including Vendor Dependency AI, is specified and not yet built. Built and run are different claims and are recorded separately: seven of the seventeen built have ever produced a run, and one ran on the input it was designed for.

The rule that holds it together

Sense Shift is paid the same whatever the read concludes.

  • The read fee never varies with the answerA do not bid costs exactly what a bid costs, so there is no incentive to please.
  • Sustainment is priced before the verdict is writtenThe fee is fixed in the bid, so no finding we reach can increase what we are paid.
  • A sustainment interest is disclosed on the face of the findingEvery read states in writing whether Sense Shift holds a contracted sustainment engagement on that programme.
  • We do not report on our own delivery as assuranceWhere Sense Shift ran the sustainment, its adoption and benefit findings are management information. The audit committee is told so in writing, and can commission the assurance elsewhere.
  • Sense Shift is paid the same whatever the read concludes.Read fee fixed, sustainment fee fixed, both agreed before the finding exists. Nothing we write changes our revenue.
