Sense Shift Advisory issues an independent read on whether an organisation can carry the transformation it has committed to, taken before the capital becomes irreversible. Where the organisation asks us to stay, we close the conditions that read named, at a fee fixed in the same bid. The problem

Transformation does not fail at delivery. It fails at the moment of commitment.

Large transformations are approved on the strength of a plan, a date and a business case. None of those three documents tests the single assumption that decides the outcome, which is whether the people and the operating model can absorb the change at the pace the date requires. That assumption is the largest line in the business case and the only one no function in the organisation is accountable for testing.

The date is set before anyone asks what it costs

A contract expiry, a political commitment, a supplier roadmap or a competitor's move fixes the date long before anybody has evidence about what the organisation can absorb. In every one of the twenty five programmes we have read, the date came from somewhere other than the evidence.

The business case is then written to fit that date

Once the date exists, the case is built backwards from it. Absorption capacity quietly becomes whatever the date requires it to be, which converts it from a finding that could be tested into an assumption that never is.

No function owns the question

Finance owns the money. Risk owns the risk register. Delivery owns the plan. Internal audit owns whether the process was followed. Nobody owns whether the organisation can carry what has just been committed to, so it is never formally answered by anyone.

Framework

MOSAIC is one gate followed by four movements that run as a single continuous system.

Nothing is committed until the Anchor Point clears. It audits whether leadership is genuinely aligned and issues a single verdict on pace, which is full, phased or hold. The four movements that follow convert that verdict into structure, behaviour, operating model and sustained adoption, and the last of them feeds directly back into the first.
